We treat smooth discussion as evidence of good collaboration because friction feels expensive in the moment. Everyone shares the vocabulary. Nobody needs to explain an assumption. The conclusion lands quickly and receives a warm bath of nodding.

Awkwardness is information. It may mean the group is diverse enough to expose what its members stopped noticing. Difference alone solves nothing. An outsider who is punished with eye-rolls soon learns to imitate the room. Collect independent views before consensus arrives. Make the oldest assumption explain itself. Reward the person who changes the group’s mind.
This will feel slower. It may be less enjoyable. Good. Ease is a dreadful proxy for accuracy. A group can finish early because it has solved the puzzle, or because everyone agreed not to inspect the same missing clue. When everybody leaves pleased with how smoothly it went, which of those two things happened?
