A product takes a year to build and weak adoption is suddenly evidence that “the market needs educating”. A manager champions a hire, then discovers magnificent nuance in output that would get another employee marched towards the exit. An unused subscription survives because cancellation would turn a hopeful purchase into a confessed mistake.
The smoking study shows the machinery under far greater stakes. People with the most behaviour to defend were least willing to accept threatening evidence. The fact arrived carrying a bill: change the habit, accept the risk or admit that previous confidence was misplaced. Rejecting the evidence was cheaper.
This does not make disagreement a diagnosis. Evidence can be shoddy. Insiders may see flaws outsiders miss. The giveaway is a moving standard: friendly claims glide through while hostile ones face customs, quarantine and a cavity search. Success criteria agreed before the result have fewer opportunities to become loyal. Original predictions prevent hindsight from redecorating. An uninvolved reviewer can ask the rude question ownership has learned to avoid: what would we conclude if our rival had produced these numbers?
Smart people are especially vulnerable because they can construct elegant shelters for bad news. Their verbal fluency can improve while the underlying judgement gets worse. The answer is a consistent method, applied while the result is still unknown. When a fact is hardest to live with, our reasoning should become stricter. Usually it hires a better barrister.
